The Challenge
AI coding gains that erode instead of compound
Across a global B2B distribution business, teams were experimenting with AI coding tools, but every team did it differently. Output quality swung wildly, conventions drifted, and the productivity gains leaked straight back out as rework.
There was no shared definition of how an application should be built: how requirements become code, how tests get written, how a change ships to production. Without that backbone, AI accelerated the wrong things, generating more inconsistent code, faster.
The opportunity was to make the build process itself a product: a single agentic framework every team could run, so each new AI application started from the same proven foundation instead of from scratch.

The Process
Turning the build process into a platform
Forge encodes the full software lifecycle as an orchestrated set of Claude Code workflows. The goal was a delivery engine, not a chatbot: something that takes an idea and walks it through requirements, implementation, testing, and deployment with humans reviewing at the right gates.
Codify the lifecycle
Mapped the end-to-end delivery path (BRDs/PRDs, UI, API, database, testing, CI/CD) into a repeatable sequence of agentic steps with clear human review points.
Orchestrate Claude Code
Built the orchestration layer that drives Claude Code through each phase, enforcing shared conventions so output is consistent regardless of which team or developer initiates the build.
Make it shareable
Packaged the framework so any team can adopt it, standardizing the build process across onshore and offshore teams and letting improvements propagate to everyone at once.
